Handy hotKeys for Maya
d = move center pivot (Insertkey also works the same way)
d+v = vert snap
d+c = curve snap
d+x = Grid snap
Ctrl+g = new null group
shift+leftClick = add to selection
q = select to (and deselect any tools in use)
p = parent
shift+p = unparent

ya, you need to select the group then press {insert}. this will allow you to edit the pivot point.

at 3:17 I start placing the pivot points of the groups. you can use the {insert} key to get to the pivot of the group and us vert snapping (or the {middle mouse + v} key) to snap to the joint center. make sure to press {insert} again after you have placed all the pivots.
you see how the joints in the hierarchy (boxes) are in a stair step? I click on the top most joint (or the root of joint hierarchy) and middle mouse it onto the empty group.
{Insert} is typically the hot key do do this. the {d} key may also work.
One possibility for your error is you used a SC (single chain) solver, instead of a RP (rotation plane) solver.
@RandaddyFilms looks like I was just moving the pivot of each group to it's corresponding joint via vert snap.
